Start with the work. Then decide what to build.

Before listing features, walk through a real customer or staff task from beginning to end. These three questions can help turn a broad idea into a focused conversation.

QUESTION 01

What needs to get easier?

Describe the task and where it breaks down. “We need a portal” is a starting idea. “Customers call the office because they cannot see the status of their request” gives the project a clearer purpose.

Ask your team: What happens today, where do people get stuck, and what would a better experience look like?

QUESTION 02

Who needs to do what?

Walk through the task from each person’s perspective. A customer, office employee, and manager may share information while needing different actions. Include who handles exceptions and who makes decisions.

Ask your team: Who starts the process, who takes over, and what information should each person be able to see or change?

QUESTION 03

What belongs in the first phase?

Choose a useful first outcome and describe what must work to achieve it. Identify existing systems to retain, information to move, and connections to review. Keep later ideas visible so they can be considered separately.

Ask your team: What must be dependable at launch, what depends on another system, and what can wait?
